Marketing Transformation Consulting for B2B Companies

Most mid-market marketing functions were built for a different era. We help you reset the strategy, structure, and technology so marketing can drive modern B2B growth.

01 — Why Transform
01 — Why Transform

Marketing can’t stay a cost center

In many mid-market B2B companies, marketing operates as a cost center: a support arm that fields requests, produces materials, and answers for its budget once a year. That model has run out of road. Buyers now form their judgments out of view, through AI search, review sites, and peer channels, and direct sales and cold outreach are losing their pull in the same shift. Growth has to come from somewhere, and marketing is the lever left.

Marketing transformation is how the conversion happens: changing the way talent, technology, people, processes, and generative AI come together to drive measurable outcomes.

02 — The Assessment

It starts with an honest assessment

Transformation is a scoped project within our B2B marketing consulting practice, and it begins with a question most marketing departments have never been asked directly: is the organization actually satisfied with what marketing delivers?

We run a firm-wide needs and satisfaction survey, with particular attention to sales and the subject matter experts closest to revenue. Then we assess the department’s current state across talent, technology including AI usage, processes, plans, collateral, campaigns, brand, messaging, lead generation, budget, and results. The gaps between what the organization needs and what the function delivers become the agenda.

03 — The Blueprint

The deliverable: your future state

You receive a blueprint for the future state of the marketing department: the function that will actually satisfy the needs of the organization, and the changes that should take place to get there. It works across all four layers at once, because a department underperforms across them together.

01

Goals and strategy

Ambitious but achievable marketing goals tied directly to business objectives, with the strategy to reach them.

02

Team structure

The right organizational shape: the roles you need, the mix of in-house and outsourced talent, and the balance of strategists and tacticians.

03

Technology

The stack, and the generative AI applications that automate the right work and surface the insights that improve decisions.

04

Process and accountability

The operating rhythms and accountability structures that create focus and follow-through.

04 — AI Strategy

When the assessment points to AI

Every current-state assessment includes AI usage, so every client learns where they genuinely stand. For companies whose gaps point there, we offer an AI marketing strategy as additional scope: a plan for where generative AI belongs in the function’s work, built by the team behind our AI consulting practice. We run these practices through our own production work, which is why the recommendations come with specifics.

05 — Filling Gaps

Filling the gaps

Some changes in the blueprint are hires. Some are process. And some call for experienced people faster than hiring can deliver them.

Our fractional CMOs, fractional CGOs, and fractional marketing teams are brought in to fill those gaps either temporarily or permanently: a bridge while you build in-house, or the operating model itself if that serves the organization better. The blueprint was built for your organization, and it works either way.

06 — Proof

A marketing group, redefined

FMI, a management consulting and investment banking firm serving the built environment, brought us in when its CEO wanted the marketing group reshaped. We interviewed internal and external stakeholders, assessed the team’s skill gaps, and built the comprehensive strategy that set priorities and resource allocation, from rebrand recommendations and new messaging through a strategic marketing plan. Fractional Marketri people then filled the gaps the strategy surfaced, including a dedicated marketer for the investment banking group. Six years on, we operate as FMI’s extended marketing team.

“Rather than fielding a bunch of requests and putting out fires, we’re focused.”

Frequently Asked Questions

Marketing transformation is changing the way talent, technology, people, processes, and generative AI come together in a marketing function to drive measurable outcomes for the organization. In many mid-market B2B companies, marketing operates as a cost center. Transformation converts it into a department that drives organic growth, which matters now because much of the B2B buying journey happens out of view, on AI search, social channels, and review sites, while direct sales and cold outreach lose effectiveness.
