When Marketing Is a Cost Center

Many CEOs of established B2B companies share the same frustration: they spend real money on marketing, yet new business still comes almost entirely from sales and referrals. The guide cites a March 2026 Gartner survey of 646 B2B buyers in which 67% said they prefer to buy without dealing with a sales rep, and a 2025 Responsive study finding that nearly two-thirds of B2B buyers use AI tools as much as or more than traditional search when researching vendors.

The guide sets a clear target: a transformed marketing department brings in revenue of at least five times what it costs. That revenue counts business marketing brings in directly and business it helps win, measured against the full marketing budget of salaries, outside help, technology, and advertising. Five Steps to Transform the Marketing Department

  1. Start with an independent assessment of the entire marketing function, ordered by and reported to the CEO or president.
  2. Build the roadmap: roles, marketing technology, brand and messaging, the website, best-practice processes, and an AI roadmap.
  3. Reshape the team for the AI era, starting with leadership, looking at skills rather than titles, and combining full-time people, fractional help, and AI agents.
  4. Reset the relationship with sales, including a shared picture of the ideal client and an agreed definition of when a lead is ready.
  5. Hold marketing accountable, with engagement and campaign goals in the first six months and a pipeline that should start to build within six months to a year.

A Real Example, and How to Lead the Change

The guide closes with a $60 million professional services firm whose large marketing department was reactive and focused on tasks. After an assessment, the team was right-sized from 12 people to 5, a long-serving marketer was promoted to lead strategy, fractional directors and managers filled the skill gaps, and the firm moved from Marketo to HubSpot. Its content produced 633 new leads in a single quarter, and the firm has since grown past $100 million in revenue with marketing operating as a profit center.
