Choosing the Right Marketing Structure

How to structure a marketing department is a different question than it was five years ago. This guide by Deb Andrews, founder and president of Marketri, is written for leaders of B2B companies with roughly $2 million to $100 million in revenue who are building a marketing department, or reshaping an existing team now that AI is changing how marketing work gets done. It lays out the patterns companies at similar stages tend to follow, then shows how to adjust them for your goals, your budget, and the people you already have.

Why Marketing Carries More Weight

B2B buyers now do most of their research on their own. The guide cites a Gartner survey of 646 B2B buyers, published in March 2026, in which 67% said they prefer to buy without dealing with a sales rep, and a 2025 Responsive study finding that nearly two-thirds of B2B buyers use AI tools as much as or more than traditional search when researching vendors. More of the work of getting a buyer to the table now falls to marketing.

How Much to Invest

Marketri recommends spending no less than 5% of revenue on marketing, and 10 to 15% for companies catching up after years of underinvesting. The guide compares that guidance with outside benchmarks, including The CMO Survey's 2026 figure of 10.1% of revenue for B2B services companies, and explains which benchmark is the closer comparison for a mid-market firm.

Three Structures, and Which Fits Your Size

The guide compares three ways to structure the department: all in-house, a fractional marketing team, or a hybrid of the two. As a starting point, it suggests:

  • Under $2 million: a part-time marketer or contractor
  • $2 million to about $15 million: a fractional marketing team
  • About $15 million to $50 million: a hybrid of one or two in-house marketers and a fractional team
  • Around $50 million and up: more roles in-house, with outside specialists for skills that change quickly

It then works through the costs. A small in-house team of three costs about $365,000 to $450,000 a year, based on U.S. Bureau of Labor Statistics salary data plus benefits, before any advertising or software. A full fractional team at Marketri runs $90,000 to $240,000 a year across its mild to significant growth tiers. A responsibility table shows how to divide the work in a hybrid team so nothing falls between the two groups.

The AI-Forward Choice

The guide treats AI as a decision layered on top of any structure. It describes three stages of using AI, ending with AI agents built around a company's own best practices, and recommends planning the team by skills rather than job titles. For each skill, the question is whether a person, a person overseeing an AI agent, or an agent with people reviewing its work should handle it. It also cautions that AI cannot be the whole marketing department, because generic content erodes trust instead of building it.
