How a Referral-Led Accounting Firm Built Marketing Into a Measurable Revenue Function

A referral engine with no ceiling in sight — until there was
In 2021, this global accounting and professional services firm had just passed $8 million in revenue, with about 300 professionals serving 700 clients. The business had grown almost entirely through client referrals and the founders' networks. In 2020, three out of every four new leads came from referrals, and awareness outside the San Francisco Bay Area was limited.
That model had worked, but leadership knew it would not support the next stage of growth. The founder considered building an internal marketing team and talked with traditional agencies before a trusted advisor suggested another option: fractional marketing leadership. A Google search eventually led him to Marketri.
The firm already had a small internal marketing team focused primarily on video and design. What it did not have was a clear go-to-market strategy, a measurable marketing function, or a repeatable way to generate demand beyond existing relationships. The need was not simply more marketing activity. It was senior leadership and flexible execution capacity, including US-market content and PR capabilities that were difficult to source locally. Marketri initially came in to solve that problem without requiring the firm to build a full department.
The Approach
A five-year strategy that kept re-reading the market
The first priority was getting the fundamentals right: understanding the market, clarifying how the firm should compete, and building a marketing function that could actually be measured. From there, the engagement evolved significantly over the next five years — from a due diligence project and go-to-market plan into full marketing execution, and eventually into oversight of marketing and sales as one revenue function.
At one point that meant managing a team of 14 people across the world. The Fractional CMO role evolved into a Fractional Chief Growth Officer role as the mandate expanded. By 2025, the firm referred to marketing and sales collectively as "The Revenue Team." The brand evolved as well: over the course of the engagement, Marketri rebranded the firm three times, each time with new messaging and a new value proposition. The strategy changed with the engagement — market research in 2022, 2024, and 2026 gave us a reason to reassess where the market was headed, where the firm was winning, and where the next growth opportunities were.
One of the first major shifts came when the large CPA firms the client had historically served began building more offshore capacity of their own. Rather than keep pursuing a shrinking opportunity, we moved the target downstream toward mid-market companies and growth businesses that had no plans to build offshore teams. We also concentrated investment in the sectors where the firm already had meaningful expertise.
A few years later, buyer behavior started changing again. Organic search traffic was declining as more prospects used AI tools to research companies and answer business questions. That required another shift. The firm moved from primarily positioning itself around access to premier offshore accounting talent toward a broader fractional finance team story. "The Future is Fractional" became an annual virtual conference around that position and entered its second year. The 2026 rebrand and website relaunch — the engagement's third — were built with AI search visibility in mind. PR and third-party credibility became more important for the same reason: the sources influencing buyers were no longer limited to the firm's own website.

Taking a Strategic Approach
Six work streams built to earn measurement, not just activity
Data-Driven Strategy
Interviewed leadership, customers, and 50 team members, then ran SWOT, market, and competitor research to build the go-to-market plan.
Positioning & Messaging
Created a value proposition built on the firm's full suite of services and premier talent. Its professionals represented the top 2% of accounting talent in its home market, setting the firm apart from a crowded field of offshore and PE-backed competitors.
Website Relaunch
Rebuilt the website to showcase the team's caliber and breadth; by the end of 2022 it ranked for 1,518 organic keywords, with 98 in the top ten.
Measurement Backbone
Replaced spreadsheets with a full HubSpot implementation: CRM, marketing automation, lead scoring, nurture workflows, and sales pipeline, with monthly KPI reporting that ties every lead to pipeline and revenue.
Sector-Based Demand Gen
Moved the ideal client profile downstream to mid-market companies and targeted 11 high-priority sectors with content, webinars, email nurture, conferences, and account-based marketing.
PR & Executive Visibility
Earned media coverage, bylined articles, awards, and speaking opportunities that expanded the firm's visibility beyond the Bay Area.
We also looked for opportunities that could produce results while the larger strategy was taking shape. One of the earliest was a simple video campaign introducing additional finance services to existing accounting clients to boost cross-selling efforts.
The Results
From referral-dependent to a measurable revenue engine
73%
of the firm's marketing-qualified leads by 2025 — up from a business where three out of every four leads came through referrals five years earlier.
The change was not just in volume. The firm finished 2025 at 162% of its annual MQL goal. Its sales close rate increased from 36% in 2022 to 58% in 2025, and reported revenue impact from signed business was 67% higher than in 2022. The cross-sell opportunity identified at the beginning of the engagement also became a meaningful source of growth: by 2025, scope expansions had generated $4.6 million in revenue at a 92% close rate.
